“Are your operators winning their shift?” We ask this question all the time, but what does it mean to win the shift? 🏆 Winning the shift is a phrase we use to describe meeting or exceeding your shift target. However, many operators aren’t even aware of their target for the shift, so winning the shift begins with setting a target and displaying it, along with real-time production data, on the plant floor. The start of a new year is a great time to revitalize continuous improvement efforts, as well as begin new projects. However, it’s important to first create a solid foundation upon which to improve. 5S, the five-step methodology that creates a more organized and productive workspace, is the foundation of Total Productive Maintenance because a clean and organized work environment creates better conditions for well-running equipment. This also makes it the perfect methodology to prepare your plant for successful improvement projects! While it’s a fairly straightforward concept, 5S can be tricky to effectively integrate into your processes. That’s why we recommend completing a quick 3S blitz, instead! A 3S blitz applies the same principles as 5S in the form of a one-off event focusing on the first 3 of the 5S steps: 1. Sort (eliminate what is not needed) 2. Straighten (organize what remains) 3. Shine (clean and inspect equipment) In a clean work environment, there is a much lower risk of employee accidents, and it is significantly easier to spot emerging equipment issues, among other benefits. By performing a 3S blitz, your work areas will be left neat and tidy, paving a clear path for any improvement activities you undertake this year. Want to know more? The end of the year is busy for almost everyone - especially so for manufacturers. However, before setting goals for 2025, it’s extremely valuable to step back and understand performance in 2024 to maximize the effectiveness of these goals. One powerful methodology for doing so is IDA (Information, Decision, Action). How does IDA work? 1. Information forms the basis for effective decisions. By automating data collection, collecting data at the constraint, and capturing loss information, you should have all the data you need to make informed decisions regarding where to spend your time and effort. 2. Decision is where information is reviewed and a course of action is decided. Use the loss data you’ve collected to pick a top loss to improve. Choose a loss for which your team has ideas on actions they can take, minimal external resources are required, and actions can be taken right away. By doing so, you can move forward decisively and focus on taking the actions necessary to attack the loss. 3. Action transforms decisions into results. By implementing countermeasures against the loss and capturing what you learn, you will be well positioned to mitigate the loss and regroup if things didn’t go as planned. 4. Results By following the steps above starting now, you will be in great shape to set and reach next year’s productivity goals. If you get the results you want, celebrate your success. If you don’t get the results that you want, reassess how you implemented IDA to identify the weakness in your process. Adjust course, and try again! As the year comes to a close, we recommend taking a broad view of your manufacturing data to understand how you’re performing and set SMART goals for next year. What are SMART goals? They are goals that are Specific, Measurable, Attainable, Relevant, and Time-Specific. Basically, they are goals that set you up for success! In order to create SMART goals, you need good production data displayed in a way that is easy to digest. We created the dashboard shown here in Vorne XL, but you can create something similar in whatever reporting system you use to understand the baseline from which you can improve upon next year. The first half of our dashboard shows a broad overview of OEE and OEE Losses for a quick look at how we did in the first half vs second half of this year. The next half dives deeper into our production data with a focus on the analysis of particular work centers, downtime by line, and the top losses in the first and second halves of 2024.
