I wasted $55,000 on my first marketing hire. Here’s why—and how you can avoid the same mistake. When I hired my first marketing team, I had no plan. I assumed “more marketing = more revenue.” 𝗦𝗽𝗼𝗶𝗹𝗲𝗿: 𝗜𝘁 𝗱𝗼𝗲𝘀𝗻’𝘁 𝘄𝗼𝗿𝗸 𝘁𝗵𝗮𝘁 𝘄𝗮𝘆. Here are the 3 questions I wish I had asked before hiring: 𝟭. 𝗪𝗵𝗮𝘁’𝘀 𝘁𝗵𝗲 #𝟭 𝗼𝘂𝘁𝗰𝗼𝗺𝗲 𝗜 𝗻𝗲𝗲𝗱 𝗳𝗿𝗼𝗺 𝗺𝗮𝗿𝗸𝗲𝘁𝗶𝗻𝗴 𝗿𝗶𝗴𝗵𝘁 𝗻𝗼𝘄? For me, it was lead generation. But I never defined that, so my team focused on brand awareness instead. 𝟮. 𝗗𝗼 𝗜 𝗵𝗮𝘃𝗲 𝘁𝗵𝗲 𝗿𝗶𝗴𝗵𝘁 𝗽𝗿𝗼𝗰𝗲𝘀𝘀𝗲𝘀 𝗶𝗻 𝗽𝗹𝗮𝗰𝗲? A good marketing team can’t work miracles if you don’t have the right sales funnel or tech stack. 𝟯. 𝗔𝗺 𝗜 𝗿𝗲𝗮𝗱𝘆 𝘁𝗼 𝗶𝗻𝘃𝗲𝘀𝘁 𝗶𝗻 𝘁𝗵𝗲 𝗹𝗼𝗻𝗴 𝗴𝗮𝗺𝗲? Marketing is a marathon, not a sprint. 4 years ago, I was in the same spot a lot of businesses are in today. We were doing great, but our marketing. It was inconsistent. Let’s talk about the challenge of marketing yourself as a recruiter for a moment. Yesterday, I shared a post that took off. The result? I had Software and Product professionals following me, connecting with me, and engaging with the content (Great for me) But did it provide genuine value? Maybe not in a direct sense, but it resonated with people because it was grounded in a real-life scenario they could relate to and it spread awareness. Posts like these often generate significant traction, but they also attract their fair share of criticism (which, to be fair, comes with the territory). A lot of people in your network might only want to see job postings or updates on live roles, and anything outside of that can feel irrelevant to them. Yet, as recruiters, we’re being challenged to do more than ever to stand out. Success lies in striking the right balance: creating content that’s relatable and engaging while still providing value to your target audience. I found out something interesting last night, by chance. I've been trying a little 'hiring hack' lately. One search completely reshaped my feed. I probably shouldn't give this away but what the hell: If you search for 'Marketing Manager' (for example) in the primary nav search and then click on posts and sort by last 24 hours, you'll see all the posts for people hiring for that particular job. My tactic is to look for posts that are actually written by the CEO themselves - NOT a recruiter - and contact them directly to see if they'd consider someone fractional rather than full-time. I've had this work some in the past - at least to start some interesting conversations that wouldn't have started otherwise. The other benefit? Those roles are now showing up about every 3rd post in my primary feed so they're easier to find. To: owners, execs, and managers hiring marketers Love: Jay, on behalf of marketers everywhere Body: Your job description doesn’t describe the job title listed. It describes five and a half distinct marketing job titles. If you truly require that work at your business, I’d suggest pursuing one of three options, but only one: 1. Hire multiple people 2. Hire one person and give them the resources (in pay and budget) of multiple people 3. Change your expectations, and with it, your job listing I get a fair amount of emails lately from folks asking if I know any good marketing candidates. Given the above, I take the plural phrasing of their request to me literally. “Why yes, for the first bit of your description, Sam. For the second, Pat. For the third, Avery. Congrats on hiring so many marketers all at once!” Marketing isn’t magic. Just saying 1 person can do the job of several doesn’t make it true. It’s a skill. It’s the deployment of both vision and resources, bound by the same constraints in time, energy, and ability as any other job. “Doing more with less” isn’t a real thing unless you find points of greater leverage, which require depth, focus, and expertise, not sprinting wildly to lightly touch 17 different levers ever so gently. I hope you’ll move forward in a way that sets up your future marketer and thus your entire org for greater success by improving your understanding of marketing, what’s realistic, and what’s possible given the compensation you list in the description. Most small to medium-sized businesses hire for marketing and sales execution first. Posting on LinkedIn Running ads Writing website copy Attending events Sending emails These are tactics, and tactics can (and usually do) fall flat without a strong market position and strategy to align them to. An execution-focused marketing and sales team will have a hard time moving the needle if they don't know the answers to these questions: • What market are you competing in? • What is your market position? • What are your differentiation strategies? • Who are you selling to? • Why do they buy from you? • What problem do you solve for your customers? • How urgent and expensive are the problems you solve for your customers? • What does your customer journey look like? Whether your strategy comes from the leadership team, a Director or C-level team member, or a partner (like me and OTM), it should come before any other marketing hires are made. 𝟱 𝘆𝗲𝗮𝗿𝘀 𝗮𝗴𝗼, 𝗜 𝘄𝗼𝘂𝗹𝗱 𝗵𝗮𝘃𝗲 𝗰𝗼𝗻𝘀𝗶𝗱𝗲𝗿𝗲𝗱 𝗺𝘆 𝗰𝘂𝗿𝗿𝗲𝗻𝘁 𝗷𝗼𝗯 𝗮 𝘁𝗼𝘁𝗮𝗹 𝗳𝗮𝗶𝗹𝘂𝗿𝗲 Back then, every other recruiter loved to ask, “𝘞𝘩𝘦𝘳𝘦 𝘥𝘰 𝘺𝘰𝘶 𝘴𝘦𝘦 𝘺𝘰𝘶𝘳𝘴𝘦𝘭𝘧 𝘪𝘯 5 𝘺𝘦𝘢𝘳𝘴?” So, like most people, I mapped out my 5-year plans. Professionally, I was hopping between roles at the region’s biggest AAA game distributor and a top mobile game developer/corporate. Mobile gaming was exploding, and I pictured myself climbing the corporate ladder, eventually becoming some big 🍑 manager at Google or Apple. Fast forward to now: ✧ I traded brand management at a product company for lead generation at a service company. ✧ I left the corporate grind for a startup. And honestly? I’ve never felt more fulfilled in my career. Sure, working for companies with limitless budgets is fun — nobody even blinks when you spend. But times in the gaming industry have changed. So have my internal desire to affect businesses directly. ❌ Throwing money at “awareness and branding” with no real metrics. ✅ Creating systems and processes with clear funnels of how random internet users become interested in your product or service. 5 years ago, I thought “lead generation” was just pitching services no one really needs. Now I get it. It’s all in the approach. I still create content strategies, but now they’re designed to educate mobile developers about untapped analytics possibilities — without boring them to death. The result? Genuine interest and real quality traffic/A-grade prospects. And honestly, now the idea of climbing the corporate ladder now feels like a nightmare I’m happy to avoid. --- I don’t post here often, but I love sharing the personal / professional thoughts that have been piling up in my head. Hopefully, they’ll resonate with fellow marketing and gaming pros navigating the current state of the industry 👋
